The Diagnostics That Actually Work


There are four exercises that reveal operational readiness in days, not months. Based on conversations with operators across Europe and North America, these aren't theory.


Run a 3-Metric Dashboard for five days. Track labour cost per item, daily capacity at quality, and attribute accuracy rate. Can't sustain this measurement? You lack the operational discipline for batch automation. One operator discovered their team hit quality degradation at 50 items daily - exactly where they'd planned to deploy AI processing. Five days of tracking saved six months of building the wrong thing.


Audit your mandatory fields this week. List every data field in your listing process. Mark each as required, optional, or auto-filled. Check completion rates. Fields under 80% completion reveal process inconsistency. Material composition at 43%? Fix data capture before evaluating AI listing. No algorithm works on incomplete inputs.


Document logistics costs across 20 completed sales. Which collection methods consume margin? Which processing routes destroy profitability? Which categories don't justify current logistics? Most of us think we know. The numbers show otherwise. Long-distance routes costing more than item sale prices. Processing facilities in the wrong locations. Categories that shouldn't be in the intake mix.


Test authentication consistency. Have three processors grade the same 10 items independently using your current protocols. Disagreement on more than 2 items? Your standards aren't operational - they're aspirational. Better to discover this during testing than after deploying AI authentication that amplifies the inconsistency.


The pattern across profitable operators: they measured constraints, fixed gaps, then automated what worked. The ones burning cash built first and debugged later.

☐ Run it completely - Don't modify it to make results look better. Don't scale it down. Don't skip the parts that seem obvious. The value comes from comparing your results against operational benchmarks. Five days of honest measurement beats six months of optimistic assumptions.
☐ Fix what the data reveals - Fields under 80%? Fix data capture before buying listing software. Logistics exceeding 15% of margin? Solve transport before scaling processing. Grading disagreement on 3+ items? Standardise protocols before hiring more processors. The gaps tell you what breaks next.
